Here's a situation I've seen play out a dozen times. A PM has a clear idea for an AI agent. Maybe it's a research assistant that pulls data from multiple sources and writes a summary. Maybe it's a support triage agent that reads incoming tickets and routes them to the right team. The PM can describe the agent in detail. They know which tools it needs, what instructions to give it, how it should behave. They could write a product spec in an hour.
But they can't build it. Because building it means writing Python. Setting up a virtual environment, installing dependencies, instantiating model objects, configuring tool classes, wiring up a team if you need multiple agents. It's not conceptually hard. It's just code, and the PM doesn't write code.
So the PM writes a spec. Puts it in the backlog. Waits for engineering to pick it up. Two weeks later, the engineer has questions. Three weeks later, there's a prototype. The PM tests it, finds that the instructions need tweaking and the tool selection isn't quite right. Back to engineering. Another week. By the time the agent works the way the PM envisioned, a month has passed and three rounds of back-and-forth have happened for decisions that the PM could have made in an afternoon.
This is the gap that visual agent builders fill. Not by replacing engineering, but by letting PMs make the design decisions themselves and handing off working, exportable configurations instead of static specs.
What "prototyping an agent" actually means
Let me be specific about what a PM is actually deciding when they design an agent. It's not code. It's a set of configuration choices:
Which model should the agent use? GPT-4o for quality? GPT-4o-mini for speed and cost? Claude for nuanced writing? Gemini for multimodal inputs? This is a product decision that depends on the use case, the budget, and the quality bar.
What tools does the agent need? Web search? File access? A calculator? Access to specific APIs? This is a product decision about what capabilities the agent should have.
What are the agent's instructions? What should it do? What should it avoid? What tone should it use? What format should the output be in? This is a product decision about behavior and user experience.
If there are multiple agents, how should they work together? Should a coordinator delegate tasks? Should agents collaborate as peers? Should a router send each query to the right specialist? This is a product decision about architecture and information flow.
None of these are programming decisions. They're design decisions. And yet, until recently, making them required either writing code or writing a spec and hoping the engineer interpreted it correctly.
Walking through a real prototype: a research agent
Let me show you what it looks like to build a simple agent visually, step by step. I'll use Agno Builder because that's what I built, but the general approach applies to any visual agent tool.
The scenario: you want a research agent that can search the web, read what it finds, and write a concise briefing. Your team currently does this manually, spending 30 to 45 minutes per topic. You think an agent could get a solid first draft done in under a minute.
Step 1: Place an agent on the canvas
Open the builder. You see a blank canvas. From the sidebar, drag an "Agent" node onto it. Click the node. A configuration panel opens on the right side.
That's it. You have an agent. It doesn't do anything yet, but the scaffold is there. Total time: about five seconds.
Step 2: Choose a model
In the config panel, you see a "Model Provider" dropdown and a "Model" dropdown. For a research agent that needs to synthesize information well, you might pick OpenAI as the provider and GPT-4o as the model. If cost matters more than quality for this prototype, pick GPT-4o-mini instead. If you want strong reasoning, try Claude.
The point is: you're making a product decision by selecting from a dropdown. You're not writing from agno.models.openai import OpenAIChat and then looking up the correct model ID string.
Step 3: Write the instructions
The config panel has an "Instructions" field. This is where you tell the agent what to do. For a research agent, you might write:
"You are a research assistant. When given a topic, search the web for the most recent and relevant information. Read at least 3 sources. Synthesize your findings into a concise briefing of 300 to 500 words. Include key facts, recent developments, and any conflicting perspectives. Cite your sources."
This is where PMs genuinely add value. A good PM knows how to write clear, specific instructions because they've spent years writing user stories and acceptance criteria. The skill transfers directly.
Step 4: Enable tools
Below the instructions, you see a list of available tools with checkboxes. For a research agent, you'd enable:
- DuckDuckGo Search (for web search)
- Wikipedia (for background context)
Check the boxes. Done. The agent can now search the web and access Wikipedia. No import statements, no API key configuration in code, no tool class instantiation.
Step 5: Test it
On the right side of the screen, there's a chat panel. Type a query: "What's happening with nuclear fusion energy in 2026?"
Hit send. The agent runs. You'll see reasoning steps appear in real time: the agent deciding to search, the search results coming back, the agent reading and synthesizing. Then the final response: a concise briefing with sources.
Read the output. Is it good? Maybe the instructions need tweaking. Maybe you want it to focus more on commercial developments and less on scientific papers. Go back to the instructions, add a line: "Focus on commercial and industrial developments rather than pure research." Test again.
This cycle of tweak-and-test takes seconds, not days. And you, the PM, are the one doing it. You're not waiting for an engineer to interpret your spec and make changes.
Step 6: Build a team (if you need one)
Let's say the single agent works well for basic research, but you want something more sophisticated. You want one agent to search, another to analyze the findings, and a third to write the briefing. A team.
Drag two more agent nodes onto the canvas. Configure the second one as an "Analyst" with instructions to evaluate sources for credibility and extract key insights. Configure the third as a "Writer" with instructions to produce polished briefings.
Now drag a "Team" node onto the canvas. Draw edges from each agent to the team node. In the team's config panel, select "Coordinator" mode. The coordinator will receive the user's query, delegate search to the first agent, pass results to the analyst, and have the writer produce the final output.
Test the whole team in the chat panel. Watch the coordinator delegate. See each agent's contribution. Evaluate the final output.
You just designed a multi-agent system. No Python. No virtual environments. No debugging import errors.
Step 7: Export for engineering
When you're happy with the design, click "Export as Python." The builder generates a clean, standalone Python file that instantiates exactly the agents and team you designed. The model selections, instructions, tools, team mode, and connections are all there.
Hand this to your engineer. Instead of a spec that says "I want a research team with three agents," you're handing them working code that they can run, modify, and deploy. The conversation shifts from "here's what I want" to "here's what I built, let's make it production-ready."
What this changes about the PM-engineering dynamic
I want to be honest about what this approach does and doesn't change.
What it changes: The prototyping phase. Instead of spec-then-build-then-iterate, the PM does the first two steps themselves. By the time engineering gets involved, the agent design has been tested and validated. The instructions work. The tool selection is right. The team structure makes sense. Engineering's job becomes productionizing a working design, not interpreting a spec.
What it doesn't change: Engineering is still essential. The exported code is a starting point, not a finished product. Engineers need to add error handling, connect to production data sources, set up monitoring, handle authentication, and manage deployment. The visual builder handles the design layer. Everything below that is still engineering work.
The analogy I keep coming back to is Figma. Figma didn't replace frontend engineers. It let designers create high-fidelity prototypes that communicated exactly what the product should look and feel like. Engineers still write the CSS, handle the state management, and build the backend. But the back-and-forth about "is this button supposed to be blue or green" went away because the designer already made that decision in a format everyone could see.
Visual agent builders do the same thing for agent design. The PM makes the design decisions (model, tools, instructions, team structure) in a format that's testable and exportable. The engineer takes a working prototype and makes it production-grade. The spec becomes the prototype.
Common concerns (and honest answers)
"Won't the exported code be messy?" It depends on the tool. In Agno Builder, the exported Python is clean and readable. It uses the same patterns you'd write by hand. No proprietary abstractions, no runtime dependencies on the builder. If the code isn't clean enough to hand to an engineer, the builder isn't doing its job.
"Can a PM really design a good agent without understanding the technical details?" Mostly, yes. The configuration decisions (model, tools, instructions, team mode) don't require deep technical knowledge. They require product judgment: What does the user need? What quality bar is acceptable? How should the system behave? That said, there's a learning curve. You need to understand what different models are good at, what tools are available, and how team modes work. But you can learn that in a couple of hours. You don't need to learn Python.
"What if the prototype works in the builder but fails in production?" This is a real risk. The builder gives you a controlled testing environment with a chat panel. Production involves real users, edge cases, concurrent requests, and failure modes the chat panel won't surface. The prototype validates the design, not the production readiness. Engineering still needs to handle scale, reliability, and error recovery.
"Is this just another no-code tool that can't handle real complexity?" Fair question. Today, visual agent builders handle agent configuration and team orchestration well. They're weaker on complex workflows with conditional logic, loops, and error branching. If your use case requires sophisticated workflow logic, you may outgrow the visual builder quickly. Be realistic about where the boundary is. For agent design and team configuration, visual building works. For production workflow orchestration, you'll likely need code.
A practical starting point
If you're a PM who wants to try this approach, here's what I'd suggest:
Pick a task your team does manually today that involves gathering information, analyzing it, and producing some kind of output. Research briefings, competitive analysis, data summarization. These are ideal agent candidates because they're well-defined, the quality bar is subjective (so an 80% solution is valuable), and they're repetitive enough that automation saves real time.
Build a single agent first. Don't start with a team. Get one agent working well with the right model, tools, and instructions. Test it with five or six real queries. Refine the instructions until the output is consistently useful.
Then, if the single agent isn't good enough, try splitting it into a team. Maybe the search and analysis should be separate agents with different models. Maybe you need a coordinator to manage the workflow. The visual canvas makes it easy to experiment with team structures.
When you have something that works, export the code and share it with your engineering team. Frame it as a prototype, not a finished product. Say, "Here's a working design for the agent. The instructions, tools, and team structure have been tested. Can you review the code, add production hardening, and deploy it?"
That conversation is a lot more productive than, "I wrote a spec for an agent. Can you build it?"
